The Method

Every venture decision made on evidence, at a known cost.

We treat venture creation as an engineering problem. Uncertainty is retired by bounded experiments, capital is released only on evidence, and each venture is managed as a compound real option.

Uncertainty retirement

Progress is measured in uncertainties resolved, long before revenue.

Each concept starts as a list of critical uncertainties: the things that make or break the venture. Each uncertainty gets a bounded experiment with a defined question, a capped cost, and a stated result that will make the decision.

The number that moves is the count of questions answered, so the leadership team sees progress months before revenue.

Indicators resolve toward more certainty.

Dimension · Demand

“Based on the concept description, is there reason to believe buyers would pay?”

Uncertainty range: Wide: a 7 could be anywhere from 3 to 9

Score profileUncertainty ±3.0

Isolated scoring and structural zeros

An average can hide a venture that will fail.

Each of six dimensions is scored in its own assessment, so a compelling pitch cannot lift weak economics or an unclear path to market. Every score carries its evidence state, and the band around it tightens as evidence comes in.

Probability and payoff then multiply rather than add. A fatal weakness in a critical dimension drives the value of the whole venture toward zero, however strong the rest looks.

Triage

Most concepts should stop at the first gate, and cost almost nothing when they do.

Experiments are structurally similar across ventures, but the details will vary. The strongest advance automatically, the uncertain ones require more investigation, and the weakest stop with a recorded reason.

A stop at this stage costs a fraction of what the same finding would cost a year into a funded program. Archived concepts carry the conditions under which they would be worth revisiting.

Real options

Each stage buys the right, but not the obligation, to invest further.

Each venture is a sequence of stage investments with a premium, a probability and a payoff. The experiment budget is the premium on the option. At every gate the leadership team decides to exercise or abandon, with downside capped at the premium already paid.

The next dollar goes to the uncertainty worth the most to resolve, across the whole portfolio.

Governance

A well-evidenced stop is worth as much as an advance.

We publish the pieces of the method in depth. How they connect, and the weights and thresholds behind each gate, stay with 8421 Labs.

Gates as evidence thresholds

A gate asks what is now known and how well. Completed activities only pass the gate when the probable realized value of executing the option to completion is more than the expected future options premia. A venture that has run every workshop but resolved insufficiently dies.

Progressive gate formality

The cost of a decision scales with the cost of being wrong. Early gates are fast and light, and the leadership team spends its time on the gates that release serious capital.

Stopping as a result

A stop decision is just as valuable as an advance. Venture teams surface bad news early because the system is designed to be indifferent to individual venture concepts.

The decision record

Every advance and every stop is documented with the evidence behind it. The program outlasts the sponsor who started it, and each decision is sharper than the last.

Interacting options

Concepts that share a buyer or a domain share evidence. One investigation can lower the cost of the next decision on several ventures at once.

A framework held to evidence

The method is tested the way it tests ventures. The first framework was validated against eight others and rebuilt after factor analysis showed where it was wrong.
